Driving Cost Savings through Strategic Sourcing for an IndustrialsCo
A leading safety, tools and equipment company struggled with price competitiveness of their products and potential supply chain risk due to incoming tariffs. To help the client overcome their price competitive issue and de-risk their supply chain, an expansive strategic sourcing process was conducted with both incumbent and new suppliers to achieve cost savings whilst maintaining product quality.

ArcBlue Engagement
ArcBlue was engaged to assist the client in conducting a strategic sourcing workstream over an intensive 12-week period with the following scope:
- Countries: China, Myanmar, Cambodia, Vietnam, Bangladesh
- Categories: A Broad Range of Safety Equipment
Initial preparation involved the identification of 388 potential suppliers, development of product specs and preparation of RFx documentation to facilitate the RFQ process.
ArcBlue managed the receipt and review of 114 RFI submissions, oversaw the issuance of the RFQ, and conducted initial site visits for all suppliers. Additionally, ArcBlue analysed 76 RFQ responses and co-led with the client a series of negotiation events involving 48 suppliers within a span of 5 days. Further negotiations were also conducted to extract concessions and lower pricing from incumbents by leveraging new capable challenger suppliers.
Key Outcomes
The team then conducted a full comparison and analysis of final costs and capability of suppliers and consolidated low maturity vendors resulting in the shortlisting for final visits and decisions on volume allocations to China and non-China production to support the de-risking of the supply chain.
The team delivered a total cost savings of 14%.
