Procurement Process at SeafoodCo

A global leader in seafood processing and manufacturing embarked on a project to optimise their procurement process for secondary packaging materials.

The initiative aimed to ensure that suppliers met rigorous standards while aligning with the company’s commitment to sustainability, cost-efficiency, and quality. This project was integral to upskilling capabilities, strengthening supply chain resilience, and to maximise savings for the client.

Upskilling capabilities to ensure long term results

Before the Go-To-Market process, ArcBlue established robust governance mechanisms to drive accountability to ensure project success. This included setting up proper governance structures in the form of Project Sponsors and Initiative Owners, and decision gates aimed at tracking project progress and milestones to ensure streamlined project timelines.

This was critical to ensure that any implementation done by the client engagement was maintained in line with enhancing the overall capabilities for the team.

At its core, our client engagements ethos was to enable procurement best practices through transformative capabilities of the company.

Key Challenges

Identifying qualified suppliers capable of meeting the client’s specific requirements

ArcBlue’s approach involved comprehensive research for suppliers that would meet the requirements of the client. After a first cut of suppliers were evaluated and identified, the client first went to market via a Request for Information (RFI). Shortlisted suppliers through the RFI exercise were then put through a rigorous RFQ process.

Suppliers were invited to submit detailed information regarding their capabilities, certifications, product offerings, financial standings, and were evaluated on 5 key metrics:

Outcomes

Maximising savings potential through strategic supplier engagement

The client leveraged the RFQ process as an approach to achieving both cost savings whilst maintaining operational efficiency. Comprehensive supplier briefings were hosted before the RFQ rounds to provide clarity on expectations, goals, and evaluation criteria. The process included conducting three rounds of RFQs, progressively refining supplier proposals and pricing to increase competition and ensure alignment with the client’s requirements.

Suppliers were also invited to participate in parallel in-person discussions, fostering a collaborative environment to address questions and explore innovative solutions. To finalise award decisions, multiple analyses were conducted to develop an optimal allocation model that balanced cost savings with logistical feasibility, ensuring minimal disruption to daily operations by accounting for delivery schedules, capacity constraints, and geographic factors.
